The Challenge

This B2B services firm managed ongoing engagements for around 90 client accounts. Retention was treated as a relationship problem — account managers were expected to “just know” when a client was unhappy. In practice, churn blindsided the business quarter after quarter.

  • No single view of account health. Engagement data existed across three platforms — CRM, support ticketing, and billing — but nobody was connecting the signals. A client could be logging fewer support tickets, disputing invoices, and reducing platform usage simultaneously, and no one would notice until the cancellation email arrived
  • Gut-feel risk assessment. Account managers relied on intuition and the tone of their last call. There was no structured way to compare risk across accounts or prioritise outreach. High-touch clients got attention; quiet ones slipped through
  • Renewal conversations started blind. Contract renewals were triggered 30 days before expiry with no risk context. Account managers walked into retention calls without knowing the client had filed three invoice disputes in the previous quarter
  • Churn only surfaced in quarterly reviews. Leadership reviewed revenue by account every 90 days. By then, lost accounts were already off the books and the root causes were stale
  • Reactive escalation culture. The only formal risk signal was a client complaint routed through the support team. By that point, the relationship was usually past saving — the team was in damage control, not prevention

Our Approach

We built a customer churn early warning system by connecting engagement signals the business was already generating — no new data collection required, no AI, just structured scoring applied to existing behaviour patterns.

  • Consolidated engagement data from three sources. We pulled login frequency and feature usage from the platform, ticket volume and resolution times from the support system, and invoice dispute history from billing. Each feed was normalised into weekly snapshots per account
  • Designed a weighted risk scoring model. Each signal contributes to a composite churn risk score: declining login frequency (weighted heaviest), rising support ticket volume, invoice disputes, and time since last positive engagement. Weights were calibrated against historical churn patterns from the previous 18 months
  • Set threshold-based alerting. Accounts crossing into “elevated” or “critical” risk brackets trigger automatic notifications — a weekly email digest for account managers and a visual flag in the CRM record. No dashboards to check manually; the system pushes warnings to where people already work
  • Built a lightweight dashboard for leadership. A single-page view showing the portfolio broken down by risk tier, with drill-down into contributing signals per account. Designed for the Monday leadership standup — not a BI tool that needs training
  • Defined intervention playbooks. For each risk tier, we co-designed response templates: elevated accounts get a check-in call within 5 days, critical accounts get a same-week escalation to senior management with a tailored save offer
