Email Response Time Cut by 70% With AI-Generated Drafts

A professional services team was drowning in repetitive email enquiries. We built an AI system — trained entirely on their own historical emails — that generates contextual draft responses for human review and sending.

Automation AI/LLM Productivity Communication

The Challenge

This professional services firm receives dozens of email enquiries daily — from prospective clients, existing clients, referral partners, and vendors. Most follow predictable patterns: pricing questions, service availability, onboarding steps, follow-ups. But each one still needed a personalised, professional response.

  • Team members were spending 1-2 hours per day drafting email replies that followed familiar templates but needed contextual customisation
  • Response times averaged 6-8 hours during busy periods, leading to lost opportunities and frustrated prospects
  • New staff took weeks to learn the firm's communication style and the nuances of different enquiry types
  • Generic auto-responders felt impersonal and damaged the firm's premium brand positioning
  • Confidential client information in historical emails made cloud-based AI training a non-starter

Our Approach

We built a system that analyses the firm's historical email patterns and generates contextually appropriate draft responses. The key word is drafts — every response is reviewed by a human before sending. The AI handles the heavy lifting; the team handles the judgment calls.

  • Historical email analysis: We trained the model on 18 months of sent emails (with permission), learning the firm's tone, common response patterns, and how different enquiry types were typically handled
  • Enquiry classification: Incoming emails are automatically categorised — pricing enquiry, service question, follow-up, referral introduction, etc. — so the right template and context is applied
  • Contextual draft generation: The system generates a complete draft response tailored to the specific enquiry, pulling in relevant details from the email thread and matching the firm's established communication style
  • One-click review workflow: Drafts appear in the team member's inbox marked for review. They can approve, edit, or regenerate before sending
  • Continuous learning: When team members edit drafts before sending, those edits feed back into the model to improve future generations

Trained Locally — No Client Data Uploaded

Email archives contain some of the most sensitive data in any business — client names, deal terms, internal strategy, personal details. This system was built with that reality front and centre:

  • Local model training: The AI model was trained entirely on local infrastructure. No email content was uploaded to any cloud service, third-party API, or external training pipeline
  • On-premise inference: Draft generation runs locally — when an email comes in, the model processes it on-site and generates the draft without any data leaving the network
  • No data retention by vendors: Because the model runs locally, there's no vendor data retention policy to worry about. The firm controls the data lifecycle end to end
  • Client privilege maintained: For firms handling privileged communications, this architecture ensures that AI processing doesn't compromise legal privilege or confidentiality obligations

Staff Augmented, Not Replaced

This system is explicitly designed to keep humans in the loop. The AI generates drafts; people make the decisions. Every email that leaves the firm has been reviewed and approved by a team member. The result is faster responses that maintain the firm's quality and judgment — not a chatbot pretending to be human.

The Results

70% Faster Response Time
4 Hrs/Wk Saved Per Team Member
85% Draft Acceptance Rate
3 Days New Staff Onboarding

Response times dropped from 6-8 hours to under 2 hours on average. New staff members became productive within days instead of weeks, because the AI effectively codified the firm's institutional knowledge into draft responses they could learn from. The team now handles 40% more enquiries without adding headcount.

"The first week, I was sceptical — I didn't want a robot writing our emails. But these aren't robot emails. They sound like us, because they learned from us. I just tweak and send. It's changed my mornings completely."
